Local AI Is an Operations Problem, Not a Privacy Feature

Every pitch for running AI models locally leads with privacy. Your data never leaves your machine, no cloud dependency, no third party seeing your prompts. All true. None of it was the actual lesson I learned setting up a local model lab.

The real lesson was operational, and it was less flattering: local AI trades one set of problems for a completely different set, and most of the marketing skips that part.

I set up a local model running through an open-source interface, wired it into my automation stack, and the privacy benefit was real and immediate. What wasn't immediate was reliability. Scheduled jobs that worked fine against a cloud model started failing quietly against the local one, because local models have different context limits, different failure behavior, and none of the automatic retry infrastructure a hosted API gives you for free. I lost a credential connection to a fallback routing service mid-project and didn't catch it for days, because the failure mode was silent, not a clean error.

None of that means local AI isn't worth running. It means the actual cost isn't what the pitch tells you. It's not "give up convenience for privacy." It's "trade a managed service for something you now have to operate yourself." Scheduling, monitoring, failure recovery, model routing, all of it becomes your job instead of someone else's.

That's not a reason to avoid it. Data sovereignty is a real, growing concern, and there are workflows where a local model is genuinely the right call. It's a reason to budget for it honestly. If you're telling your organization "we're going local for privacy," make sure whoever owns that decision also owns the operational overhead that comes with it, because it doesn't show up on the privacy slide. It shows up three weeks later when something breaks at 6 AM and there's no vendor status page to check.
